Debt Collection CRM: How Recovery Teams Can Track Every Follow-up and Promise to Pay

Simran runs a small collection agency in Mohali. Lenders, mostly NBFCs and finance companies, send her the accounts of borrowers who have missed EMIs. Every month a fresh allocation arrives as an Excel sheet, and her agents start calling.

Bhupi paaji was in Mohali visiting his daughter, and over chai at her office Simran got straight to the point. “Paaji, a lender’s manager called today. Two of my agents called the same borrower within an hour. Another borrower says he paid on the date he promised, but my agent marked him ‘not reachable’. I have no recording, no record. Only my agent’s word against his.”

“When a borrower promises to pay on the 10th,” Bhupi paaji asked, “where is that promise written?”

“Sometimes in the Excel sheet. Sometimes in a diary. Sometimes only in the agent’s head.”

This is the problem a debt collection CRM solves. Not to put more pressure on borrowers, but to keep every call, promise and payment on record, so the team stays organised, fair, and able to show what really happened.

Why Excel sheets and personal phones fail collection teams

  • The allocation sheet gets copied and forwarded until nobody knows which version is correct.
  • Agents call from personal phones, so call history leaves when they leave.
  • There is no record of what the borrower said or promised.
  • Promise-to-pay (PTP) dates are forgotten and follow-ups happen late or never.
  • Two agents call the same borrower, which annoys the borrower and embarrasses the agency.
  • Managers cannot see who called whom, or what was discussed.
  • When a borrower disputes something, there is no recording to check.

The doodhwala’s calendar

“In our kitchen,” Bhupi paaji said, “there is a calendar on the wall. Every morning the doodhwala delivers milk and your aunty ticks the date. If he skips a day, she writes ‘nahi aaya’. At month end he comes for his payment, and in thirty years we have never argued. Because everything was written the same day, where both of us could see it.”

“Now imagine three different boys deliver milk, each keeping his own hisaab in his own pocket. At month end, whom will you believe?”

That is how most collection teams work today. A good collections CRM software is the calendar on the kitchen wall: every call, promise and payment written on the case the same day, visible to the agent, the manager and the owner.

Key takeaway: In collections, if it is not written on the case, it did not happen. Make the CRM the only place where work is recorded.

What does a good debt collection CRM setup look like?

Step 1: Allocate cases, not sheets. The lender’s Excel allocation is imported into the CRM, and each borrower account becomes a case assigned to one agent. Everyone can see a case is already assigned, so duplicate calls stop. If an agent is on leave, the manager reassigns the case and the new agent sees the full history.

Step 2: Give every case a clear status, instead of notes like “will see” or “call later”:

StatusWhat it meansWhat happens next
ContactedBorrower reached and spoken toNote the discussion and set the next step
PTP (Promise to Pay)Borrower committed to pay on a dateAutomatic follow-up on that date
Partial paidPart of the dues receivedRecord it and agree a date for the balance
PaidDues cleared, as confirmed by the lenderClose the case and stop reminders
DisputeBorrower disputes the amount or says it is paidStop chasing; share the history with the lender
Not reachablePhone off, no answer or wrong numberRetry on schedule; use alternate contacts from the lender

PTP tracking: turning every promise into a follow-up

Step 3 is the heart of the system. When an agent marks a case as PTP with a date and amount, the CRM creates a follow-up for that date automatically. Each morning the agent sees the day’s PTPs. If no payment is updated by evening, the case shows as a broken promise for a polite follow-up call. Nobody has to remember anything.

“A promise written in a diary is a hope,” said Bhupi paaji. “A promise with a reminder is a plan.”

Step 4: Keep call logs and recordings on the case. With a cloud IVR, the team uses one virtual business number, calls are recorded, and a sticky-agent setting sends a returning borrower to the same agent. With a telecaller mobile app, agents call from the SIM on their work phone and the log and recording still reach the CRM. Tell borrowers that calls may be recorded, as your lender’s policy requires.

Missed calls matter too. Borrowers often call back, sometimes to say they are ready to pay. Every missed call should become a callback task for the assigned agent.

Key takeaway: Recordings protect everyone. The borrower from rude behaviour, the agent from false complaints, and the agency from guesswork when a lender asks questions.

Payment reminders and daily dashboards

Step 5: Send reminders using approved templates. Before a PTP date, the CRM can send a polite WhatsApp or SMS reminder with the lender’s payment details. WhatsApp messages go through the official WhatsApp Business API using pre-approved templates. Agree the wording with the lender: factual, courteous, never threatening.

Step 6: Watch daily dashboards by agent and by bucket. Lenders usually group overdue accounts into buckets by how long they have been overdue. The dashboard shows, for each agent and bucket, cases contacted, PTPs taken, PTPs kept or broken, and amounts collected. Simran no longer collects numbers on WhatsApp every evening. One screen in the morning tells her which agent needs help.

Is respectful recovery possible when you have targets?

Simran asked this honestly. Bhupi paaji was firm. “The CRM does not make your team respectful. You do. But it helps you check.” Every agency should follow the RBI fair practice guidelines that apply to its lenders, and each lender’s own code of conduct for recovery agents. Build these habits into the daily routine:

  • Introduce yourself and the lender you are calling for.
  • Use polite language. No threats, insults or pressure tactics.
  • Call only at times allowed by the lender’s policy and applicable guidelines.
  • Keep the borrower’s dues private. Never discuss them with neighbours, relatives or colleagues.
  • When a borrower raises a dispute, mark it and escalate it. Don’t keep pushing.
  • Managers should listen to a few recordings every week and coach on tone, not only numbers.

What changed for Simran

Simran started small, with one lender’s allocation. In the first week her agents grumbled about updating statuses. By the third week they were asking for the morning PTP list before their chai.

Some weeks later, the same lender’s manager called about another complaint. Simran opened the case, saw the call log, and played the recording while he was still on the line. The agent had been polite, and the borrower had promised a date. The matter was closed in minutes.

“Paaji, for the first time I didn’t have to defend my agent on guesswork.” Bhupi paaji smiled. “That’s the doodhwala’s calendar.”

Quick checklist: setting up your collections CRM

  • Import each lender’s allocation and assign every case to one agent.
  • Use fixed statuses: Contacted, PTP, Partial paid, Paid, Dispute, Not reachable.
  • Make the PTP date compulsory so the follow-up is created automatically.
  • Move calls off personal phones so logs and recordings stay on the case.
  • Send reminders only with wording agreed with the lender.
  • Train the team on the lender’s code of conduct and applicable RBI fair practice guidelines.

Frequently Asked Questions

What is a debt collection CRM?

A CRM set up for recovery work. Each borrower account is a case assigned to an agent, with status, call logs, recordings, promises to pay and payments in one place.

How does PTP tracking work in a CRM?

When an agent marks a case as PTP with the promised date and amount, the CRM creates a follow-up for that date. If no payment is updated, the case shows as a broken promise for a polite follow-up.

Do WhatsApp payment reminders cost extra?

WhatsApp Business API messages carry per-message charges from Meta, separate from the CRM platform fee. Many teams use WhatsApp for reminders and SMS as a backup.
